Todays electro-mechanical VRs are notoriously bad out of the box. Could be your problem. If you failed to polarize correctly, that could have welded the vR contacts closed, resulting in full field and max output all the time. Remove VR cover & check for welded/stuck VR contacts. Remove battery cable first to avoid shorting cover to internal parts of VR.
